Graphene is not one market. It is a five-order-of-magnitude price ladder where every past commercial failure (Versarien, Applied Graphene Materials, XG Sciences) was a demand and qualification failure, not a cost failure. This strategy positions turbostratic graphene from a CO₂-conversion facility into the four segments where its defect profile is a feature, not a bug: concrete, asphalt, coatings, and rubber masterbatch, sold as litres of admixture per m³ of the customer's product, with a quantified CO₂ story attached.

Pick a rung. Every rung is a fundamentally different business, with different manufacturing, QC, sales cycle, and margin structure.

These are the only segments where a tonnage-scale CO₂-to-graphene facility has a real go-to-market. Each has published dosages, ROI claims, and existing commercial deployments to point to.
Sell as: liquid admixture in litres per m³ of concrete, dosed with the customer's superplasticizer. Universal Matter's G enable Concrete: 300–500 mL per 100 kg cementitious, viscosity 2,000–4,000 cp, density 1.25 kg/L.
ROI to publish: +34% mortar compressive strength (First Graphene), +35% at 0.1 wt% (SOCI), up to 20%+ cement reduction saving 100 kg cement and 80 kg CO₂ per m³ (Universal Matter).
Buyers: Concretene ecosystem: Arup, Breedon, Tarmac, Roger Bullivant, United Utilities, Global Centre for Rail Excellence, Skanska (Concretene). Breedon + First Graphene produced 600 t of low-carbon cement.
Sell as: binder additive to bitumen mixers, dosed per tonne of asphalt. Universal Matter's G enable Pave nameplate: 75,000 t/yr, treating 2.5M t asphalt.

Buyers: highway authorities, national road agencies, paving contractors. Multi-year framework contracts with mandated recycled-content specs are the mechanism. Bid channels: government procurement, ESG-preferred tender routes.
Sell as: GNP dispersion at ~72 t/yr scale, formulated by coatings houses. Universal Matter's UK subsidiary is a described world leader in GNP dispersions for paints and coatings.
Reference deployment: Talga Talcoat applied to the 33,000-t cargo ship Robin 1 and a second vessel, "the world's largest single application of graphene".
Buyers: co-develop with formulators (Chemetall/BASF is the Talga template) and route through their existing channels. Anti-corrosion, marine antifouling, and industrial coatings pay the price band.
Sell as: pre-mixed 25 kg masterbatch blocks that comprise over 90% of the essential "dry mix" for tyre production (Perpetuus format). Requires plasma functionalization to disperse in rubber.
ROI to publish: −23% rolling resistance, 3–4% fuel efficiency, ≥3% for HGV operators, >£300M potential annual UK fuel saving, ~500,000 t CO₂e (TARRC-tested).
Buyers: Vittoria (1-tonne first order from Haydale), Marangoni (Directa Plus). GRAPHENE C6 tyre range planned 2026.

Published nameplate against latest disclosed revenue. Producers with 100+ t/yr capacity book under $1M in annual sales. Build modular capacity tied to signed offtake, not the other way around.
Three failure post-mortems: the lessons you must not repeat
Two AIM-listed producers and one Chapter 7 filing. Every one had the outcomes graphene business plans target: certification, OEM design-ins, marquee logos. None survived.
Six structural failure modes to design out
- 1 · Nameplate ahead of order book. First Graphene 100 t/yr vs A$468k revenue; NanoXplore Battery Cells segment C$84k on 4,000 t nameplate (NanoXplore).
- 2 · Quality polarization. "Industrially exfoliated graphene flakes are non-uniform in flake size, number of layers, and defects" (RISE); "a wide range of commercially available materials are referred to as graphene" (Graphene Council/ANSI).
- 3 · The R&D-to-commercialization gap. Systematically documented (Nature Reviews Materials).
- 4 · Financing shorter than the qualification cycle. Advanced materials need 3–7 years before commercial deployment (GreyRadius); AGM died on a failed equity raise inside this window.
- 5 · Chinese price floor. Chinese GNP heading below $80/kg (Mordor) against Western research-grade lists of $6,800–17,000/kg. That is the arbitrage that will re-price this industry.
- 6 · Selling powder instead of solutions. The market's own advice: "buy masterbatch, not powder" (LANP) is a direct indictment of powder-first business models.

Guardrails: what not to do
Every item below is drawn from a documented failure or a segment where turbostratic is structurally disqualified.
- Do not sell turbostratic into electronics, semiconductors, transparent electrodes, GFET biosensors, or displays. Defect density and grain-boundary disorder structurally disqualify the material; those buyers pay $29,000–200,000/m² for continuity you cannot deliver. Pitching them burns credibility you will need in construction.
- Do not publish a single price list. Price by tier, segment, verified quality, and CO₂-story attachment. Universal Matter publishes dosage-per-m³, not $/kg . This is the correct commercial framing.
- Do not chase automotive OEM design-ins as the anchor deal. XG Sciences was on 10+ Ford components and filed Chapter 7 (CompositesWorld, Inforuptcy). At <0.5% loading, prestige, not tonnage.
- Do not build capacity ahead of contracts. First Graphene, GMG, Talga anode targets, and Sixth Element's 1,100 t/yr GO all show the pattern. Levidian's modular ~15 t/nozzle architecture is the right shape (Levidian LOOP).
- Do not accept programmes below ~10 t/yr without development fees. Below that threshold, application-engineering hours exceed contract revenue and the account will not carry its own load.
- Do not stake certification as a differentiator. Versarien was first to be Verified and is now worth £330,000 (Proactive Investors). Certification is necessary, not sufficient. The differentiator is signed offtake with dosed-formulation pricing.
- Do not compete on price with Chinese GNP. Chinese unit pricing heading below $80/kg (Mordor) sets a floor no Western producer can beat on raw powder. Compete on verified quality, application data, and quantified CO₂ story.
- Do not use "graphene" as the primary buying message. The customer buys reduced cement (kg/m³), reduced rolling resistance (%), reduced CO₂ (kg/m³), longer coating life (years). Graphene is the mechanism; the outcome is the sale (Universal Matter's framing).
